Manage the moment

In regards to time, the least-inhabited place is the present.

A week ago, while attending a small church in Cary, NC, I had an unexpected privilege of hearing a sermon on Ecclesiastes 2 from a guest preacher, Jason Miller, an English professor at N.C. State. He continued a theme from our road trip, making some excellent points about living in the present. I want to share a few of his thoughts and add my own, drawing from my inner futurist.

Miller’s point was that we spend so much time consumed by our past or planning for the future. We forget to enjoy the moment we’re in. Instead, he urged us, consume the present.

I think that’s why I don’t like photography. Funny for a graphic designer to say, so let me clarify. Don’t get me wrong. I love looking at great photographs. I’m in awe of photographers and photojournalists past and present, from Ansel Adams, Robert Capa and Cornell Capa to Dave Crough, Jon Shuler and Mo Sadjapour today. I love looking at the incredible moments in time captured by a master. I just don’t want to be the guy behind the lens. Why? I simply would rather live in the moment and capture my own mental pictures of the present than lose out on an experience because I was trying to capture it for the future.

Let me give you an example. A colleague gave me a great piece of advice the week before my wedding: remember that moment when you’re standing at the front and first see your bride appear through the doors in the back of the church. That mental snapshot is seared in my memory today. It took my breath away.

Benjamin Franklin's bifocalsAs I was listening to Professor Miller, the metaphor of bifocals formed in my mind. The beauty of Benjamin Franklin’s invention is that you can keep an eye in two directions. One lens focuses ahead while the other focuses on the foreground. That’s how I want to live: with one eye on the future while maintaining one a gaze on the present. I have to know where I’m going, but I also want to consume the present.

I ran into this principle the week before in Norfolk, where we spent some time with a Commander in the U.S. Navy. He has authority over all the aircraft in the Navy, responding to crises like Libya by pulling the resources needed from their normal assignments, wherever those might be. He told me he’s currently working on two-year planning. “How can you plan two years ahead when there’s always a crisis that derails your plans?”, I asked. His response was pure military; he quoted Eisenhower:

Plans are useless, but planning is indispensable.

Planning is like a good pair of bifocals. If you can’t toss the plan when the present interrupts, you’ve missed the point.

On our road trip, Becky and I listened to a Michael Connelly murder mystery. One of the lines the FBI uses in training new agents is “Manage the moment.” It’s more than a law enforcement principle; it’s a leadership principle. While not undermining the importance of planning and preparation, it acknowledges that the situation is never as ideal as our planning. You have to manage what you’re given.

A Renaissance Man

Thomas Jefferson is a fascinating character to me. I used to swallow everything he did wholesale: his beliefs about freedom, life and liberty, his inventive mind and his bent toward states’ rights. He was quite a Renaissance Man. When Becky and I went to the diplomatic reception rooms in the State Department last week, I didn’t expect to find my mind drawn to Thomas Jefferson in particular.

Thomas Jefferson painting at the State DepartmentThis image is interesting to me because, in an era of puffy-cheeked portraits, Jefferson looks a little gaunt. While George Washington took his dentures out for photos, requiring that the artist fill the cheeks back out again with cotton balls, Jefferson seems to have his own teeth. The artist also seems to have wanted to draw a connection between Jefferson and the ancient Greeks, perhaps suggesting esteem for a man he clearly put in the same category as Plato and Aristotle.

There’s also a Da Vinci feel to it, a connection I agree with. Jefferson was absolutely brilliant. And tall. At 6′ 1″, he was a head above his colleagues. As a result, he suffered from a bad back. So he drew up plans for an adjustable-height desk. The double hinge on his creation is remarkable. I could use one of these myself.

Jefferson's adjustable-height deskSo here’s a man whose day job is President, yet he can’t contain the ideas popping into his head regarding botany, architecture (the Jefferson memorial, for instance) and furniture design. As a leader whose primary strength is ideation, I can definitely admire a man like that! On my last flight, I sketched out designs for an expandable round conference room table. Perhaps I can find time to put my weekend warrior skills to work and build a prototype.

Yet Jefferson had clear blind spots. Let me give you a few. In writing the Declaration of Independence, he borrowed heavily from the big three rights hailed by the French: life, liberty and land. He and his subcommittee wanted a clean break from the land-owning aristocracies of Europe, but I’m not sure “pursuit of happiness” resulted in any improvements in the resulting culture.

I also fault his viewpoint on God and the world he observed. He couldn’t get past his logical mind to conclude that there might be such thing as mystery. A few years ago I read an account of Lewis and Clark’s exploration and lost a lot of respect for Jefferson, because of his flat viewpoint of the fantastic discoveries they made. Everything had to be explained. The fact that he made his own edited version of the Bible to explain away or remove the miracles sums it up for me. Sure, he was a product of his times, but he epitomizes the dangers of belief in the supremacy of mankind — our creations and our brilliance.

Jefferson was a complicated man. In laying out the pursuit of happiness as an inalienable right, he showed a clear naive optimism in the goodness of man. And yet, in laying out a form of government, he and his colleagues demonstrated a clear understanding that greed and the raw pursuit of power would corrupt any government. Eschewing pure democracy as a form of evil, they instead set up a republic, built on the idea of checks and balances. I may not like some of the opinions expressed by our senators and representatives, and I might despise the extreme polarizing ugliness we’re seeing during the debt standoff, but as I sat in the gallery of the Senate chamber last week, I could see the brilliance built into our system that keeps egos and fringe elements in check. We can thank Jefferson for a lot of the thought that went into the U.S. government.

A fresh set of eyes

Anytime you get a new person in your organization, you have an opportunity. Anytime a fresh set of eyes looks at the rut you live in, they’re going to see things that never occur to you. The key is to give that person permission to point out things that don’t make sense. Let them question everything. Your goal as an organization is to maximize that key window of opportunity.

I’ll never forget a testimonial I heard in Junior High about a chain-smoking biker who visited church for the first time. While I don’t remember the entire talk, one line lodged in my mind: At the door, a waiter handed him a menu and then walked him to his seat. Growing up in the church, it never occurred to me how absurd some of our common practices must be to those we desperately want to step in our doors. Why do we do them? Probably because no one ever asked why.

I’m trying to take advantage of my transition time with Wycliffe Canada, especially the months where I don’t have the title yet. I’m asking lots of questions, and I’m okay with the appearance of naivete. I’m fully aware that if I try to act like I know the answer, I’ll cheat Wycliffe Canada out of the foundational questions I should be asking. That’s the approach Patrick Lencioni endorses in his leadership book, Getting Naked.

So a fresh set of eyes is critical to challenge our practices and point out the obvious that is no longer apparent to the insiders.

That said, I think the emperor knew he had no clothes. Deep down, we know we’re maintaining absurdity. We know that we need to make a change; we just don’t want to do it. At the Catalyst conference a few years ago, Andy Stanley shared a quote that didn’t originate from him but stuck with him. Likewise, it stuck with me. It’s a pair of questions to ask your team, to help them move toward action and courage:

If our Board were to fire all of us today and bring in a new team, what changes would that new group of leaders make? What’s to stop us from stepping out of the room, walking back in and doing the same things?

That quote led me to my conviction for any job:

If I know what I need to do but don’t have the energy to do it, it’s time to step aside.

Reframing the generational gap

Sometimes reframing the question simply means choosing to look at a problem as an optimist rather than a pessimist. Let me give an example from Wycliffe — an organization that’s 65 years old in the U.S. and 50 years old in Canada. As a result, both have an increasingly aging population and a large number close to retirement age. You could see that as a negative, since we’re going to need to replace a lot of workers, outpacing the retirements with recruiting if we want to grow. If we face that situation in a scarcity mode, the tendency is to either get depressed or try too hard to swing for the fences with one big solution rather than keep doing the things that have worked for a long time.

Let’s reframe the question. Wycliffe has four generations working side by side. What an opportunity for mentoring! How do we get those who’ve served 40 years in Wycliffe to pass on some of the corporate mythology to the younger generations? How do we get the young generations to help the older generations understand the times and that the values can remain constant in spite of “crazy” new methodology?

Here’s another thought: what if the decrease isn’t a problem? In other words, what if God is doing something new? At the same time as North America is becoming a tougher market to recruit in, there’s explosive growth in the Church in South America, and it has a missionary vision. What if we were to conclude that some of the dollars spent here would get a better return in Brazil or Bolivia? In addition, what if our burned-out recruiters, who have tried so hard for so long, some with very little fruit, could do a staff swap with someone in Bolivia, getting their vision refreshed and helping Bolivian Bible translation mobilizers figure out how to direct some of that missionary impulse toward the Bible translation movement?

Or what if we concluded we have to work in new ways and in new roles? Perhaps God is moving us toward more of an equipping and empowering role within the global Bible translation movement.

My point is that, if we look at the question from any of these perspectives, we come to different conclusions than if we assume the trend is problematic. Perhaps you’ve got another perspective or your own case study. I’d love to hear your thoughts!

Reframe the question

How many times have you been forced into a situation where you have to replace the status quo, but no alternative seems an improvement? You’re not going to get your followers to move from “here” if they don’t see the potential for “there.” My suggestion is to reframe the question and come up with a different solution entirely.

I learned this trick as a graphic designer, and I think it applies just as well to leadership. Turn the question around and ask it in a different way. Reframing the question means asking whether your problem could become an opportunity if you looked at it a different way. Let me give you two examples.

I think Apple reframed the issue of smart phones. My previous cell phone was too big. I wanted something smaller, and I tried a number of brands, seeking the smallest phone with the largest screen. Then I got an iPhone, which is the biggest cell phone I’ve ever carried. My biggest complaint? It’s too small. I wish it was just a touch bigger. So what happened? The iPhone reframed the discussion of what a smart phone could be and do. The iPad is Apple’s solution, and I admit I have iPad envy.

My second example comes from my house, where we spent the long weekend adding to our stack of boxes ready for our move to Calgary. Our biggest challenge was convincing our kids to part with some of their toys, even for a few months. We tried “spinning it” as an opportunity to send a gift to themselves in Canada, labeling the box to themselves to open and get fresh toys to play with. Didn’t work. Meanwhile, their play room has been getting smaller and smaller as boxes line the walls. What did we do? We reframed the question. Yesterday, the solution presented itself: build a fort/maze with boxes. All of a sudden, the whines have turned into persistent cries to pack more boxes so we can add more walls to the maze.

So, whatever issue you’re facing right now, is there a way you could present it in a different light, set it in a new context or turn it around so the negatives become positives? Perhaps it will require a bit of creativity, but the solution is likely lurking around the edges.

Waste no time

In this blog, I’ve unpacked the stories of a number of leaders in the Bible, but as I reflect back, they’ve been overwhelmingly male. In my unwitting focus, I’ve missed one of the most fascinating leaders in the Bible: Abigail. She’s featured heavily in only one chapter. After 1 Samuel 25, she only makes bit appearances. But chapter 25 describes an amazing woman.

Who is Abigail? She’s a sensible and beautiful woman married to a rich, crude, mean, ill-tempered and foolish man. I have trouble with her choice of husband until I realize she probably didn’t have any. (I can imagine a sensible young lady hearing from her parents that they’ve arranged a marriage with a guy named “Fool.” I bet that didn’t go over well! Her father probably retorted, “But he’s rich!”)

Observing Nabal’s behavior and hearing Abigail’s own description of her husband in verse 25, it’s hard to imagine where his riches come from. I can only conclude either he inherited it or his wife manages it for him. Judging by her actions, the last part is likely true.

With that, let me hit the highlights of the story. King-in-waiting David and his men spend some time near Carmel, all the while providing protection for the local shepherds. After some time, they head to town in time for the sheepshearing festival and ask for some provisions from the flock’s owner, Nabal. He insults David and turns them away. As David and 400 men strap on their swords to avenge the insult, Nabal’s wife appears with the very provisions Nabal refused, successfully averting David’s anger and violence.

Here are some of the advanced leadership abilities I see in Abigail:

1. She understands the times. I’ve blogged before about how leaders either need this trait themselves or need to staff for someone who understands the times and knows what to do (I Chronicles 12:32) Abigail has this ability in spades. When Nabal turns David’s men away, one of his servants goes straight to Abigail, explains the situation and says, “You need to know this and figure out what to do.” Sure enough, she hatches a plan on the spot.

2. She knows the power of owning a problem. Abigail didn’t even see David’s men. She had no opportunity to intervene in Nabal’s rude behavior. But, like any good leader, she takes full responsibility. “I accept all blame in this matter.” “Please forgive me if I have offended you in any way.” In Calgary in May I stayed at a hotel where a guest forgot to spray the waffle maker before pouring in the batter. The waffle was stuck fast to the iron. The Asian kitchen manager immediately took over, spending a good 15 minutes getting it clean, to the guest’s chagrin. I overheard a guest walk by and make a comment, and the kitchen manager sheepishly took credit for burning the waffle. In my experience, that may well be a typical thing for an Asian to do. In my experience, that’s not a typical thing for a manager to do.

3. She knows the power of apology. It’s amazing how seldom many leaders use this tool. They regret, they explain, they excuse, they dodge. But a straight-up apology goes a long way toward building trust. For some reason, apologies are a head game. It’s difficult to say you’re sorry, because it puts you in a position of weakness. It feels like you’ll be taken advantage of. But appropriate vulnerability always builds credibility. Abigail’s actions give her huge credibility with David. Her willingness to lower herself saves her entire family.

4. She knows the power of timing. With David, “Abigail wasted no time.” With Nabal, she chooses a different path. Rather than tell him of her actions – which will appear as betrayal to him – while he’s drunk and partying, she waits until the morning. The news isn’t good for his heart, and within ten days, he’s dead.

David knows the power of timing, too. The moment Abigail becomes a free agent, he asks her to marry him. A woman like that won’t be available for long.

Who can find a virtuous and capable wife?

She is worth more than rubies. (Proverbs 31:10)

First, break the rules

I hear Marcus Buckingham has a book with a name like that. I haven’t read it (yet), but it is on my list. The title came to mind as I was reading Deep Change, by Robert E. Quinn. Let me give some quick context and then give you a point from the book.

One thread for 2011 that I’m really going to enjoy following is the idea of RESET. The Mission Exchange is hosting a conference in Scottsdale at the end of September by that name, and I participated in a pre-conference RESET Dialogue session last Friday. Steve Moore’s goal is not to pull off a conference as much as facilitate a dialogue on the subject of Mission in the Context of Deep Change. An extremely relevant topic. Moore’s thoughts have been heavily influenced by Quinn’s book, along with Ramo’s Age of the Unthinkable, which I’ve blogged on in the past. With that context, here we go.

A group of executives in a large state government wanted to create a leadership development program built around the idea of transformational leadership. How could they develop public administrators who would take initiative as change agents in their organizations? They decided the best route was to look for what the Heath brothers would call “bright spots” and highlight these success stories in a series of videos. Their research began to unearth a number of individuals who led dramatic transformation within their organizations: a hospital with horrid conditions for patients, an office known for long lines and bad customer service, things like that.

Teams were sent to interview these leaders. Then the project came to an abrupt end. No videos could be made. Why? Because in each case, it appeared that in order to transform an ineffective organization into an effective one, laws needed to be broken. And how can a state teach its managers to break its own laws?

To be fair to Quinn, he’s not advocating breaking the law. His point is that leaders must take significant risks to challenge the rules, policies and procedures that become law within an organization. “To organize is to systematize, to make behavior predictable,” therefore organizations are built around systems. When an organization is growing, systems provide the stability for growth. When an organization stops growing, systems atrophy into rigid boxes.

Excellence, however, never lies within the boxes drawn in the past. To be excellent, the leaders have to step outside the safety net of the company’s regulations.

Deep change therefore brings to a head the conflict between management and leadership. If management is about making processes more efficient and standardized, and leadership in a context of change is about breaking rules, then there’s going to be a collision.

Leadership development gets awkward, then. How can an organization teach its managers to break its own laws?

Spiritual authority

A quick follow-up to my last post on positional and personal authority, lest you think I fell off the earth.

Personal authority includes spiritual authority. Let me give you an example from the biography I’ve just finished, Hudson Taylor and Maria, about the missionary pioneers to China. Author J.C. Pollock tries to parse the incredible influence of this frail, slight, poor and often-sick man so dedicated to his vision. Here’s how one of Taylor’s early recruits with the China Inland Mission puts it: “His strong yet quiet faith in the promises of Scripture, his implicit confidence in God, this it was which compelled submission on my part to whatever he proposed for me.”

Taylor had no social standing, positional power or imposing stature. Instead, it was his simple faith, total dependence on God and intimate prayer life, followed by unwavering dedication to his vision, that allowed him to achieve greatness.

Isaiah says the same thing about the Christ in Isaiah 53:2:

There was nothing beautiful or majestic about his appearance,
nothing to attract us to him.

Jesus didn’t attract followers because of his looks. (Aside: It’s an interesting thought to me that God didn’t bestow his ultimate creation with the looks of Brad Pitt.) He didn’t attract them for his stature or his magnanimous personality. He attracted them for completely different reasons. Some of the greatest men who ever lived follow in his footsteps: you wouldn’t notice them except for their incredible following.

Leadership requires followership

In October 2009, my shortest blog post (appropriately) asked how I could have 23 devoted Twitter followers if I’d never tweeted. The point being that you can’t follow a stationary object. Just for the record, I’ve decided to start tweeting, but I’m still working out my strategy. I don’t want to be a random tweeter. But that’s not the point I want to make here.

Over the last two years, I’ve tried to come up with working definitions of leadership and management. I’ve struggled with understanding where the murky swampland between the two firms up on either bank. And I’ve rejected numerous definitions as being too simplistic. Or too biased.

It hit me that the main requirement for leadership is that you have followers. That suggests two parts to a working definition:

  • First, it’s not about position, but about influence. Position or no position, whether you feel like a leader or not, it’s clear: if you have followers, you’re a leader. The opposite implication is just as true.
  • Second, you can’t have followers if you’re not moving. Therefore, leadership implies change.

Therefore, let me give the definitions a stab. Feel free to add your thoughts.

Leadership: the stewardship of one’s personal authority over others to set their pace and direction.

Management: the stewardship of one’s positional authority to maximize the use of resources toward the previously-set pace and direction.

A few clarifications. I don’t think it’s fair to say, as some do, that managers protect the status quo. Managers encourage movement toward the ends, but they don’t try to change the pace or define the direction as much as rearticulate the vision.

I also think it’s worth defining what I mean by personal authority and positional authority. These terms are attempts to specify the source of a leader’s influence, borrowed from Dr. Paul Hersey. Positional authority or power is the capacity to influence others by one’s dominant organizational position. In contrast, personal power is the capacity to influence others by one’s own being.

So, there you are. Give me your reaction to these definitions. With your help, maybe we can craft something worthwhile.

An over-inflated sense of readiness

I was listening to a webinar last week that misrepresented itself and turned out far less useful than advertised. Not an atypical experience; webinars too often devolve into infomercials for the presenter rather than designed for the audience. I recall the words of an old boss. Joe Ledlie used to insist that you have to add value to any piece used to sell your company. If you add value for the recipient, they will listen to your message.

What saved the entire webinar for me was one question raised five minutes from the end. “What do I do with a young person who has an insatiable hunger for a leadership position and incredible impatience with taking the steps to develop?” Given the way my ears perked up at that question, I should have caught more of the presenter’s response. The one phrase that derailed my mind was his characterization of “an over-inflated sense of readiness.”

Have you ever encountered this phenomenon? I’m all for young people stepping into leadership, but too many want to reach the goal without putting in the hard work. Reality TV probably feeds this desire for instance gratification. Young people today would rather be Kelly Clarkson than the Beatles, who Malcolm Gladwell claims put in an estimated 10,000 hours of hard work in Germany before ever making it big.

So, let’s unpack this issue a little bit. First, why do we need young people in leadership? I’ll address that here. In my next post, I’ll argue the other side.

I think organizations are served well by a variety of viewpoints. Ethnicity and gender are two principle means of achieving that diversity, but recognizing that it’s not the skin that’s important, but the unique vantage points their unique experience brings. However, there are a few more elusive forms of diversity, such as age and a fresh set of eyes – someone who comes from outside the organization and lifts the organization out of its rut. Both have expiration dates.

Age diversity incorporates several desirable characteristics:

  • generational viewpoints
  • ability to understand the culture
  • technical savvy
  • coachability
  • open mindedness
  • willingness to risk
  • energy
  • curiosity

I think ability to understand culture and technology has parallels with ability to understand and speak languages. Social media is not my first language; I’m probably a 1.5 generation. But computers are my first language. In contrast, my parents use computers like it’s their second language and find social media completely unintelligible.

The goal isn’t to ditch one generation in favor of another, but to have all working together to create a rich tapestry of perspectives. You therefore need both on your leadership team. If you have a couple of older sages, you can afford to take a risk on a couple of young, energetic change agents. I’ll go ahead and say it: most organizations and businesses take too risk-averse a line when it comes to inviting young people to the leadership table.
