Conclusion and caveat: young leaders are tribal

The one caveat I have to point out is that everything I’ve said in all of these posts about young leaders is absolutely true… for those for whom it’s true. But the younger generations are what Bob Webber and George Barna call tribal. In other words, everyone is not uniform. There are so many types of leaders that it’s difficult to summarize a group attribute of all emerging leaders. The ones I’ve highlighted seem to me to be the stronger trends, but there are secondary ones.

For instance, in my post on giving authority away, I said young leaders “want a chance to speak into the process and try new things.” The secondary trend is that many young leaders instead have a paralyzing fear of failure; they don’t jump in. That’s my topic for my next few blogs: a characterization of the reluctant leader.

Part V: Young leaders give authority away

Young leaders give authority away. I’m not necessarily talking about delegation, but about how young leaders are less concerned with who gets the credit and more concerned with the accomplishments of a team.

They look for people who have a passion and a vision for a particular area and turn that area of responsibility over to them – to succeed or fail in glorious fashion. The result, with this wary but entrepreneurial generation, might be an incredibly creative idea that’s not ruined by top-down management. Or it might be a half-baked idea that falls flat. But a generation of students who have been told they can be anything they want to be and who have helped develop the technology to flatten the world wants an equal voice. They want a chance to speak into the process and try new things. The end product takes on the qualities of the team, and may look entirely different from anything the leader envisioned at the beginning.

My own observation is that young leaders get incredibly frustrated at the turf battles over who will get credit for the work. Let’s just get it done! The greed and selfishness that shows up in setting all the parameters up front has kept many a good idea from getting off the ground. For instance, April’s Wired magazine comments that the turf war over multitouch technology and gesture-based computing is “going to be ugly — and potentially fatal to the movement.” Group ownership of an idea and shared credit allows quicker response times and more creativity. Open sourcing almost always works better than closed.

Of course, this teamwork characteristic has big implications when it comes to interviews and resumes. A great accomplishment listed on a resume might require a follow-up question from the observant interviewer on what that person’s role was in the success of the team.

So, why can young leaders freely give away authority? (Am I not casting an idyllic view of the new generation of leaders? Probably, but not intentionally. I just think the new generations have different sins than their predecessors.) Young leaders are often simply not attracted to the trappings of power. No amount of money is incentive enough to offset the cost in time spent with friends and family. No perks can offset the long hours and increased stress. Money is not the idol it used to be. So when the goal is not consolidation of power, authority does not need to be hoarded.

Part IV: Young leaders thrive on change

I was in a meeting at Wycliffe one day in the middle of a raging discussion on the latest change. Yes, changes have been more the norm than the exception here since the words “Vision 2025” were first uttered in 1999. After a number of negative comments were made, an older volunteer stood up and asked the crowd whether there was anyone in the room who liked change. I still remember that out of a room of about 200 people, at least 20 of us stood up to say that we thrived on change rather than fought it.

There are those who thrive on change, and they are generally younger. Perhaps it’s just that once you get established, you get used to the way things are. There are probably a large number of personality factors and cultural factors that influence resistance to change, but I don’t think anyone can deny that the rate of change has risen exponentially in recent years. For those who resist change, it’s a nightmare. For those who love it, these are high times.

I read a great diagnosis of the issue of change in The Missional Leader (by Alan Roxburgh and Fred Romanuk):

There are two kinds of change we want to consider in this book: continuous and discontinuous. Let us illustrate the difference between the two types of change.

Continuous change develops out of what has gone before and therefore can be expected, anticipated, and managed. The maturation of our children is an example. Generations have experienced this process of raising children and watching them develop into adults. We can anticipate the stages and learn from those who have gone before us to navigate the changes. We have a stock of experience and resources to address this development change; it is continuous with the experience of many others. This kind of change involves such things as improvement on what is already taking place and whether the change can be managed with existing skills and expertise.

Discontinuous change is disruptive and unanticipated; it creates situations that challenge our assumptions. The skills we have learned aren’t helpful in this kind of change. In discontinuous change:
•    Working harder with one’s habitual skills and ways of working does not address the challenges being faced.
•    An unpredictable environment means new skills are needed.
•    There is no getting back to normal.

Discontinuous change is dominant in periods of history that transform a culture forever, tipping it over into something new. The Exodus stories are an example of a time when God tipped history in a new direction and in so doing transformed Israel from a divergent group of slaves into a new kind of people. The advent of the printing press in the fifteenth century tipped Western society toward modernity and the pluralist, individualized culture we know today. Once it placed the Bible and books into everyone’s hands, the European mind was transformed. There are many more examples, from the Reformation to the ascendance of new technologies such as computers and the Internet, that illustrate the effect of rapid discontinuous change transforming a culture.

I conclude, then, that change is not what people fear. Most change is manageable, after all. It’s discontinuous change that we fear. And we are in one of those periods of history as we shift from modernism to postmodernism. The book goes on to give an example of discontinuous change:

There is a wonderful IBM ad that captures something of what it means. A team of people evidently starting up a business, after working hard to develop an online marketing strategy, gather around a computer as their product goes online. They look hopefully and expectantly for the first Internet sale. When one comes through, they nervously look at each other, relieved that something has happened. Then ten more sales come through. Muted excitement runs through the anxious room. Then, suddenly, a hundred or so orders show up on the computer screen. The team is cheering and hugging one another in exultation; all their hard work has paid off. Then they stare at the screen, beyond disbelief: instead of hundreds of orders, which they couldn’t have imagined in their wildest dreams, there are suddenly thousands. Everyone is overwhelmed. No one knows how to deal with this; it’s outside their skills and expertise. They are at a loss to know what to do next. The organization has moved to a level of complexity that is beyond the team’s skills and ability to address.

In a period of discontinuous change, leaders suddenly find that the skills and capacities in which they were trained are of little use in addressing a new situation and environment.

I might adjust that last sentence to say that established leaders suddenly find that their training is of little use. The next generation of leaders is coming in with a new set of skills and capacities that are ready made for the times we live in. Perhaps the ADD tendencies of the younger generations will serve them well as they move into leadership.

Get used to it. Change is the new stability.

Part III: Young leaders live in the world of story

Third, young leaders live in the world of story. They are less concerned with numbers and statistics than in the emotional pull of a good story. They want to pick out the individual from the masses and put a face on the issues at hand. Statistics don’t motivate them; testimonials and parables speak their language.

Taking this further, these young leaders are wary of statistics. Maybe it’s that deep-seated skepticism. After all, you can find statistics to support any point you want to make. So if young leaders see phenomenal numbers coming out of a program, but a lack of good stories, they see red flags. They are far more willing — than most Boomers are comfortable with — to intuit from a handful of stories a trend and quicker to jump on that trend and ride it as early adopters. Sure, it’s risky. But it suits their style to value feeling, imagination and gut instinct.

While I’m on this point, let me get on my soapbox for a minute. I grate my teeth a little every time I hear someone say, “But that’s just anecdotal evidence!” “Anecdotal evidence”? That feels like an attempt by modernists to fit stories into a numeric, quantitative orientation. Let me suggest another name for it: “true stories.” We should be acknowledging the stories we hear as opportunities to see God moving. We need to find a way to make stories a key quality measurement. How? It’s difficult to make generalizations, but Lencioni makes the point in Three Signs of a Miserable Job that you can find ways to measure quality, such as a drivethrough guy measuring smiles and outright laughs as an indicator of a qualitative improvement. Surely there’s a way to count God sightings, or perhaps the absence of them.

Clarification: What’s a young leader?

I appreciate Russ’s comment that there are established leaders who feel the same way. So this is a good time to clarify what I mean by “young.” I need to come up with a term, as Bob Webber did with “younger evangelical,” to use every time I’m referring to a certain kind of leader.

My definition of young comes from Douglas MacArthur:

You are as young as your optimism and as old as your fears.

Speaking as one who is more “ger” than “young,” I admit that many of my observations are of people younger than me, but I aspire to be a “young leader.”

Any of you have a better term for me to use? I’m open to suggestions.

Part 2: Young leaders take what they get

I’m sure you’ve heard it before: a leader talking about what once was and lamenting change. I’m not sure you can fully take advantage of the situation you’re in if you start from that vantage point. Young leaders don’t have a lot of patience for that sentimentality. They aren’t concerned with the way things used to be or how much easier it was in the past. Instead, they’re willing to take what they get and work toward solutions.

Is it lack of experience? Granted, their institutional history is much less than an established leader, but some of them have been around long enough to see some of the downward trends. Is it that they don’t value history? Many are well versed in history, especially the period predating the Enlightenment. It’s basically realism. They don’t find it constructive to worry about where we’ve come from when there are so many opportunities in front of them. Each period in time demands a different set of tools and resources. They want to use fresh eyes to figure out what works today, and then get moving. Let me give you a few examples.

1. Post-Christian. Whether or not America was founded on Christian principles as a “Christian nation” is irrelevant. Our purpose as the Church and non-profit parachurch ministries is to engage the culture as it is now. We work with young people that don’t generally attend church, don’t read the Bible and don’t have much personal exposure to either. On the other hand, the people around us are open to spiritual discussions, interested in our personal stories and keen observers of our lives. They respond well when they see believers open about their failings and active about their faith, especially to the point that they care about the world we live in and its inequality and injustice.

While we can’t assume context or cultural support for the Bible and Jesus Christ, we shouldn’t necessarily assume bias against either, other than the negative associations young people have made between hypocritical Christians they know. As at least one has said, “I’d be a Christian if it weren’t for all the Christians.” There’s opportunity there to put Jesus Christ front and center. Redemption is always relevant — just ask Hollywood.

2. Postmodernity. This is certainly a controversial issue, but frankly, while you may argue whether postmodernity is bad or good, my response is that it is. Postmodernity is not going to cease to exist just because someone doesn’t like it. And while I try not to make predictions about the future, I wouldn’t advise trying to hold your breath until postmodernity passes like a fad. It looks to be multi-generational. Instead, young leaders prefer to jump in and work with what we’ve got. The Bible says the gates of Hell will not prevail against the Church. The Church will be relevant to postmodernity; it will translate itself into the new context sooner or later. And in Wycliffe’s case, that last Bible translation project that we long to see started by the year 2025 will be started by postmoderns.

There’s so much more I could write about postmodernity, but that’s another topic for another day.

3. Biblical literacy. No doubt, this is a big concern: a Church separated from the Bible is prone to drifting. The young leader responds in two ways. First, how do we operate in a post-literate world? Our culture doesn’t value reading, especially dusty old things like books, so how do we engage people through story, through podcasts and through web 2.0? How do we make the gospel active and alive and relevant?

Second, what are the challenges and opportunities related to using the Bible? How do we teach the principles of the Bible through other means? How do we make relevant a book that’s lost its power through years of abuses: verses used to support pet causes or scientific theories; “biblical principles” reinterpreted to build a moralistic society; and extreme views of the Bible, such as “guidebook for life” or “textbook” or even “love letter” (it’s all of those and none of those). How do we give an ancient book hands and feet so it becomes alive?

The only real thing that matters to young leaders today is today. They want to understand the times and develop strategies that address today’s issues and opportunities. Last week’s strategies might not even be relevant today.

A penetrating question

One of the other things Perry Noble asked young leaders pierced pretty deeply.

Are you more interested in being discovered or being developed?

Ouch. I had to do some self evaluation. Here are a few random follow up questions.

Do I feel deep down that I deserve that next step? If I arrive at the wrong conclusion, the result of my pride will be bitterness… and jealousy when others don’t notice my abilities. I recently started compiling a list of people who used to work for me but are now in higher positions than me. It was a good discipline, because it exposes my sin nature! I had to remind myself that those are successes. Perhaps I played a part in their development, even if the best thing I did was get out of the way and not hold them back.

Do I have a realistic picture of myself? I completed a 360 review last summer that even looked back on some previous jobs. My memories of my abilities and acomplishments in Canada were dashed as I read the feedback of two colleagues who pointed out some real flaws. Amazing to think that these two were among my biggest encouragers and supporters. When they looked at me, they obviously saw my potential more than my abilities. Thank God I’ve grown a lot since those days.

Am I a lifelong learner? Many have said that the first step of leadership is leading yourself. After all, the first and easiest thing I can control is myself. As I mentioned in a previous post, even those at the top don’t have it all figured out. I pray that when I’m 60, I’m just as devoted to trying new things. I pray that I continue to read and listen to things that challenge me and disagree with me. I pray that I still learn from others — even those with less experience than me.

Leadership Development programs aren’t exactly new

At the Catalyst Conference in Atlanta a few months ago, Perry Noble pointed out that some of Moses’ best work was done in the wilderness, where no one saw his brilliance.

That thought launched me on a study of some of the young leaders in the Bible and how they developed. One of my observations is that there are a number of leadership development programs in the Bible. The leaders who deliberately looked for and developed young people with leadership potential were not exactly hallmarks of exemplary leadership themselves: King Saul and Nebuchadnezzar. The former included spear dodging as part of his program and the latter recruited by kidnapping and tested via a fiery furnace.

My wife says that Esther was singled out in a development program. Not sure that was exactly the same kind of program.
