Not who I am, but who God is

I intentionally concluded my last post with a dangling proposition: “Knowing who you are is the greatest platform for leadership.” I was hoping someone would challenge that. I’m going to challenge it preemptively.

Perhaps the biggest proof of Moses’ incredible relationship with God was his ability to argue with God. I don’t have that kind of relationship with God. I’m not sure I have the guts to push God like Moses did. While a number of arguments are recorded, the most obvious one is in Exodus 3 and 4, where Moses tries to throw off his calling.

Here’s the important thing to note: most of Moses’ objections are identity issues. “Who am I?” “How will they know You sent me?” “What if they won’t believe me?” “I’m not very good!” “Please send someone else!”

God’s responses are about identity as well — His identity. Here’s how Barton puts it in Strengthening the Soul of Your Leadership:

But God answers all of Moses’ objections (and ours!) with variations on a single theme — the promise of God’s presence in the crucible of leadership.

“I will be with you.” “I AM has sent me.” “I will work mighty signs through you.” “Who made your mouth?”

I still stand by my assertion in my last post. But that statement is incomplete. Knowing who God is is the greatest platform for leadership.

Leading from your upbringing

Recently (and finally), I began reading Ruth Haley Barton’s Strengthening the Soul of Your Leadership. Judging from the first third, I know it is going to end up near the top of my list of leadership books and will be worth a re-read down the road. She builds her book around the story of Moses, which suits me fine because I’ve always been intrigued by his leadership model.

I never saw it before, but Moses is a classic third culture kid. He was Hebrew-born, an identity forgotten in his childhood but that he longed to retrieve as an adult. He was raised as an Egyptian, an identity so woven into him that he doesn’t deny that label when first introduced to the priest of Midian. Born into poverty and slavery, he was raised in the home of Pharoah. His education and wealth was surely both a huge privilege and a weight. Barton concludes that “He lived between two worlds and yet was not fully at home in either place.”

As an outsider both among his own people and among the Egyptians who raised him, he probably wrestled every day with issues related to his identity. Should he fit into the environment in which he had been raised and follow the path marked out for him there? Or should he identify with his own people and try to make it by those rules instead? Neither one was a very good choice. Either one would bring about emptiness and loss.

In many ways, I can identify with Moses as a Canadian and an American who is really neither Canadian nor American. In reflecting on my own path into leadership, I think the pivotal moment for me was my transplant at age eight from the suburbs of Toronto to the suburbs of Atlanta. I remember struggling with the question of whether to assimilate or hold stubbornly to my culture that first year. I remember wearing the wrong clothes, pronouncing words the wrong way and knowing nothing of “importance” — usually pop-culture references that went over my head. Fortunately, I was a quick study. I chose assimilation and blended in successfully. However, that sense of imbalance as an “outsider” was a feeling I never wanted to experience again. I’ll bet I could trace much of my leadership style to that stage in my journey.

However, I can see the benefits of third-culturehood. Putting myself in Moses’ shoes, I can sense the conclusion that eventually began to formulate in his mind. The Hebrews needed rescuing. Who else was in a better position to be the solution? Why else had he had such a unique upbringing? He was born for such a time as this, and God had gifted him in leadership. In addition, confidence and power had likely been built into him every day in Pharaoh’s home and schools. His sense of justice began to stir as he explored his roots. The mantle of “savior” had fallen on him. All he needed was opportunity.

Days after the glorious failure of his salvation initiative, Moses traveled alone in the wilderness, forced to confront the ugliness in himself. There was the raw anger that blazed out of control. He hadn’t intended to kill the guard. There was the lack of support from the Hebrews. Didn’t they see that he was appointed for this task? There was the loss of privilege that he hated and yet was so attached to. There was the shame of failure. He was through with leadership.

Over months and years in Midian, God began to peel away the coping mechanisms, the assumptions, the scabs and calluses from his wounds until he could come face to face with his core issue of inadequacy and pain. There’s a moment that sums up his 40 year journey. Barton puts it this way:

He fathered a son, and it became a touchstone in his life, an opportunity to name something about himself with more courage and realism than ever before. When his son was born, he named him Gershom because ‘I have been an alien residing in a foreign land’ (Exodus 2:22).

As a leader, what do you do with your upbringing? Like it or not, you will lead out of it. Anything else would be disingenuous and unsustainable. Suppressed pain and experiences will eventually emerge when you face crisis, complexity, loneliness, betrayal and weariness. Better to embrace what shaped you and lead from there.

That means seeing — or waiting for — the right opportunity. Moses wasn’t wrong about being the “savior.” He was wrong about doing it in his own strength and timing. Only after his 40-year education could he see how the pieces fit together. Only after arguing vociferously but ineffectively with God could he embrace the idea of a second attempt.

That means leading out of brokenness. It means allowing God to do a deep work to redeem your pain. It also means stepping out in faith when you don’t feel confident. Barton quotes Os Guinness, who offers a unique spin on the idea of a leadership calling:

Calling is not only a matter of being and doing what we are but also of becoming what we are not yet but are called by God to be.

Don’t wait to be the person you think God needs. Believe the One “who gives life to the dead and calls things that are not as though they were.” (Romans 4:17)

That means leading out of power. Counterintuitively, there’s real power in leading out of who you are. You might not like what you see in the mirror, but opening your soul and leading from who God made you to be is a powerful starting point. Barton points out that Moses was equipped to lead the Hebrews through 40 years in the wilderness only because he had emerged from 40 years in the wilderness.

There’s a remarkable current-day example. Wess Stafford, president of Compassion International, says he got the job because he cared about children the most. His own story of abuse is remarkable and the driver behind all that he has accomplished. He admits, “I am never more than 10 seconds away from tears.” His willingness to put his own pain out for all to see has given him a platform to accomplish amazing things.

I remember hearing Stafford speak at Willow Creek Leadership Summit in 2009. He urged leaders to spend 30 minutes in front of a mirror, taking the time to ask yourself some tough questions. Who am I? What do I care about? Why do I lead what I lead? Is my passion driven by pain or success?

Understanding the times

This is one of my favorite leadership qualities. In times of vast discontinuous change, leaders who understand the times are as rare as they are valuable.

In the Old Testament, there are two references to people who understood the times (Esther 1:13, I Chron 12:32). All kings seem to have surrounded themselves with men who understood the times and knew the direction the king should go. Kings had an uneasy relationship with these “wise men,” sometimes choosing to follow their advice and sometimes going their own way. For instance, Solomon’s son Rehoboam.

I want to pick an earlier and more familiar example, however. Everyone remembers the story of Joseph, a young man who was sold into slavery by his brothers. After some fruitful years as a slave in Egypt, managing the household of his master efficiently, he’s railroaded and thrown in prison. Even there, God’s hand is on him, and he thrives, taking on responsibility. One day his opportunity for redemption finally comes in the form of a dream by the king. God gives him the ability to understand the meaning of the dream and to come up with a plan that will rescue Egypt, preserve Israel and make his boss really wealthy.

Joseph certainly understands the times. He knows there will be seven years of plenty followed by seven years of severe drought. He deploys his plan with efficiency and discipline. When the task of stockpiling gets too difficult, he doesn’t give up on collecting food; he gives up on counting. So, when the seven years of plenty end, Egypt and Joseph are in good shape. That’s where the story gets interesting.

Two years into the drought, everyone else’s worst-case scenarios have expired.

  • Genesis 45:6 says the famine has reached a critical stage for Joseph’s Canaan-based family by year two of the drought.
  • 47:17-20 records how Joseph bought all of the property of Egypt and Canaan with the grain he’d collected.
  • By 47:21, he owns all the people. He can then dictate terms under a rollover contract that lasts long after the famine ends.

But here’s the thing that caught my attention. In the years of plenty, no one but Joseph saw the drought ahead. Anyone who did plan ahead saved up a couple of years worth to get them through what would surely be a short-term decline. Joseph’s value came in his God-given ability to understand the times and know what to do.

Is there anyone who understands the times today? We have no context for the changes we’re going through. A global financial crisis has never happened before, so all the previous models just don’t apply. It’s obvious that old guidelines don’t cut it in 10%+ unemployment, unheard-of foreclosure rates and frozen credit. Eddie Gibbs, in Leadership Next: Changing Leaders in a Changing Culture, says:

It is evident in rapidly changing times that knowledge does not necessarily flow from experience. Yesterday’s solutions and procedures may not provide an adequate or appropriate response to present challenges. Hence, the biggest hurdles facing long-time leaders may not be in learning new insights and skills, but in unlearning what they consider to be tried and true and what thus provides them with a false sense of security.

My response is that God is still God in good times and bad. He was still God while Joseph fumed in prison. Our brothers and sisters in the non-Western church can testify that they still have hope, joy and faith when the economy simply doesn’t rebound. I think we have a lot to learn from them, whether it’s patience in endurance or a theology of suffering. Christianity thrives in difficult times… because we realize we need God!

I suggest we learn from Joseph to be faithful and do the little things even from exile, even from prison.

I suggest we leaders seek the God who does understand the times and occasionally chooses to disclose them to those who listen.

I suggest we try our best to be ready when opportunity happens, even in the darkest situations.

And I suggest we seek to help each other out, offering our best to fellow prisoners with little hope of reward.

You never know how God might choose to use these times, because he holds today, and he holds the future.

The opposite of selfish ambition

Galatians 5 includes selfish ambition in a really nasty list resulting from following the desires of our sinful nature. Its companions are sorcery, outbursts of anger, drunkenness, hostility and sexual immorality. Two verses later, Paul offers a contrast: love, joy, peace, patience, kindness, goodness, faithfulness, gentleness and self-control. Because of their proximity, it’s clear that the two lists are intended to be read together. That raises an interesting question: what is the opposite of selfish ambition?

The answer is not self-control. It is not possible to combat selfish desires by being more controlled. You just can’t will yourself not to be jealous or envious of someone else moving up faster or getting the influence you desire. Paul says clearly that the root of selfish ambition is following your sinful nature. In contrast, the root of patience, goodness, self-control, etc. is being directed by God, by the Holy Spirit. So it’s a conscious decision to follow a different pattern as well as the fruit of a transformed heart.

Once you are Spirit-led, your approach to leadership will look like this:

  • a love for people that comes out in getting to know them, caring deeply for them and developing them
  • the ability to rejoice in others’ success and promotions
  • peace that grows out of a confidence in God’s sovereignty, knowing that you don’t have to strive to advance yourself
  • patience to wait for the right opportunity
  • showing kindness and doing good to everyone, especially those who demonstrate ugly ambition
  • faithfulness to do your current job well and not let your heart drift
  • a gentle approach, instead of elbowing people out of the way
  • and self-control — a fruit, not a strategy; a symptom, not a solution.

Galatians 6 summarizes: the opposite of living to satisfy your sinful nature is living to please the Holy Spirit. The former yields decay and death, while the latter yields life and blessing. I want my leadership to bring life and blessing — to myself and to those I lead. Sure, I want to keep growing in responsibility and influence, but I want to do it the right way.

How? Galatians 5 concludes with this tough advice:

Those who belong to Christ Jesus have nailed the passions and desires of their sinful nature to his cross and crucified them there. Since we are living by the Spirit, let us follow the Spirit’s leading in every part of our lives. Let us not become conceited, or provoke one another, or be jealous of one another.

Feeling His pleasure

I woke up this morning thinking about the scene in Chariots of Fire where Eric Liddell  tells his sister,

I believe God made me for a purpose, but he also made me fast. And when I run I feel His pleasure.

I think that’s worship. It’s recognizing that you are talented or passionate or skilled in something because God made you that way. And when we work in those strength areas, we bring glory to God and feel his pleasure in return. It’s a spiritual act of worship. That’s the essence of Romans 12:1.

So, how would you fill in the blanks? God made me _______________. And when I ________________, I feel His pleasure.

Still more Willow Creek – failure

One more thread I heard from a couple of speakers: some challenging comments on failure. I’m not sure any leader enjoys failure. But it’s not only a necessary step on the way to success, it’s the best way to learn. So, what is the relationship between success and failure? Here are two theories.

Pastor Dave Gibbons: “Failure is success to God.”

Authors Chip and Dan Heath: “Failure is an early sign of success.”

Chip and Dan again: “In times of change, failure is a necessity.”

When I read back over my notes on Dave Gibbons’ talk, a lot of the things he said that resonated at the time simply don’t make apparent sense to me today. Either I didn’t take detailed-enough notes, or his session gave all the highlights, and you have to pick up his book for them to make sense. But let me try to unpack them here.

Dave followed his quote above by saying that failure is the way the world resonates with us. It’s seems like Christians market themselves to the world as moralists who always do the right thing. I think that’s the reason the world laughs hardest when they see self-righteous-ism fall into the traps of sin. It’s when we admit our struggles, sins and failures that the world finds common ground with us. Painful though it might be to detail our failures, we can now talk on the same level with those who tend to be more open about their struggles. When that happens, God can move in and do amazing things.

We already know that God’s power is strongest when we are weak. I’m looking forward to reading the book, Leading with a Limp, because it’s built around the idea that you can lead out of brokenness and weakness. Think of the incredible power Wess Stafford has had available to him as CEO of Compassion International because of the horrific abuse he suffered before age 10. The thing is that we’re all woefully inadequate and desperately insecure, and we need God to redeem our failures and turn them into success.

I think what the Heaths are getting at is that we are too quick to give up. When we get hit with failure after failure, we too quickly assume that failure is on the horizon as well. Abraham Lincoln and Thomas Edison are two frequently-cited examples of great men who could have given up but tried one more time. I think the Heaths would say that failure is part of the process that leads to success, and often, it can be the mark that you’re getting close. My problem with that statement is that it sounds like something you say when you’re failing to keep up your courage. How do you know which failure is going to be your last failure before you break through?

Dave, Chip and Dan didn’t explain their comments. Maybe I just need to buy their books.

The winner in this set of quotes is the last one. In times of discontinuous change, leaders should take courage. This is the time to innovate. This is the time to try new things and see what works. After all, in times of change, there are no templates. So, try and fail, but keep trying, because your breakthrough might become the new template on the other side.
