Falling ability

When I was learning to ski back when I was in high school, I was taught that the most important thing to learn is how to fall well. Now, there’s two ways to judge quality. When you’re on the ski lift, and you see someone wipe out spectacularly below you, you judge a good fall by factors like whether both skis and poles separate from the individual, what body parts hit snow at high speeds, number of twists, etc. When you’re the one falling, you use different parameters. You want to fall in such a way that your skis don’t twist and cause knee damage, that you don’t hit stationary objects, and that you are able to get up again. During the recent Olympics, we saw some people who knew how to fall. Do you remember Anja Paerson, the female downhill skiier who crossed the finish line on her face? She ended up getting bronze two days later. That was someone who knew how to fall.

I think what Michelle Braden would tell you is that leaders need to know how to fall. They need to be able to get back up, stiff and bruised as they are, and try again. When gauging leadership potential we need to consider, What is a young person’s ability to fail and then recover again? Do they understand how to do that? As I think about her question, “Do they understand the process to recover from failure?” I suspect most organizations don’t have any kind of articulated process for that. What they have instead is a track record. I heard recently about an executive in Orlando who very publicly blew it in managing a division of the company. The CEO took him under his wing and gently restored him and built up his confidence again. He is now CEO of a division of that company. How many people in the company watched that happen? I guarantee you there are leaders in that company who have followed that same model to restore others. And I guarantee you the young leaders and aspiring leaders in that company noticed.

So, I think there are three points that are worth discussing. First, stop and ask yourself: What is your organization’s track record for recovery from failure? What can you as a leader do to change or build on that track record?

Second, as established leaders, keep your eye open for failure. Look for young people who show fortitude and resilience in failure. We can look for those who can take the heat and handle pushback. We can look for those who can stand by a decision that blew up on them and not make excuses. We need to be quick to come alongside them and not let them stay down too long.

Third, take a moment to think: What was your first big failure? What lessons did you learn from it that you still apply today?

I like to warn graphic designers that a day will come when they would cost their company money because of a bad decision. If they are lucky, it will only cost the company hundreds. My first big mistake cost my company a couple of thousand. I remember getting the bank stationery back from the printer and picking up the first sheet of letterhead. It felt like it was printed on copy paper. I got a big knot in my throat. I had to go to the namesakes of our public relations firm and own my mistake — that I had trusted the recommendation of our print broker without verifying the paper myself. We of course reprinted the job. That situation ended up breaking my relationship with the printer that we had used for years, and I probably could have handled that situation differently. My boss never complained about the cost. But I’ll tell you this: I worked harder at my job after that point. I swore I would never disappoint my boss again. And to this day, I trust my vendors but verify everything.

Failure is great leadership development… if you know how to fall well.

Another list of early leadership seeds

Michelle Braden, president of MSBCoach, did a webinar in January where she listed another list of qualities to identify and develop in future leaders. I just rediscovered my notes from that presentation, and I think her submissions are good additions to our list of seeds:

  • Interpersonal skills – Do they show self-awareness, show good emotional intelligence and use their strengths?
  • Ability to deal with complex problems – and do they show flexibility in how they deal with them?
  • Ability to develop and inspire others – Are they others-focused? Do they value collaboration?
  • Hunger to learn – Are they curious, questioning and aspiring for more? Are they open to people speaking into their life?
  • Visionary – Do they show an interest in the big picture, demonstrate early-stage strategic thinking?
  • Introspective – Do they think before they act? Do they talk about the importance of an integrated life? Are they results-oriented… for the right reasons? What are their motivations?
  • Courage – Do they have the bility to take a stand? Are they willing to take a risk and stand by it?
  • Ability to recover – Can they take the heat and handle pushback? Do they understand the process to recover from failure?
  • Influence – Do they lead out of relationship, without needing a title?

Mmmm. Good stuff here. Again, I’ll save my comments for later posts, but let me add one more from personal observation:

  • A new interest in taking themselves seriously

Still more Willow Creek – failure

One more thread I heard from a couple of speakers: some challenging comments on failure. I’m not sure any leader enjoys failure. But it’s not only a necessary step on the way to success, it’s the best way to learn. So, what is the relationship between success and failure? Here are two theories.

Pastor Dave Gibbons: “Failure is success to God.”

Authors Chip and Dan Heath: “Failure is an early sign of success.”

Chip and Dan again: “In times of change, failure is a necessity.”

When I read back over my notes on Dave Gibbons’ talk, a lot of the things he said that resonated at the time simply don’t make apparent sense to me today. Either I didn’t take detailed-enough notes, or his session gave all the highlights, and you have to pick up his book for them to make sense. But let me try to unpack them here.

Dave followed his quote above by saying that failure is the way the world resonates with us. It’s seems like Christians market themselves to the world as moralists who always do the right thing. I think that’s the reason the world laughs hardest when they see self-righteous-ism fall into the traps of sin. It’s when we admit our struggles, sins and failures that the world finds common ground with us. Painful though it might be to detail our failures, we can now talk on the same level with those who tend to be more open about their struggles. When that happens, God can move in and do amazing things.

We already know that God’s power is strongest when we are weak. I’m looking forward to reading the book, Leading with a Limp, because it’s built around the idea that you can lead out of brokenness and weakness. Think of the incredible power Wess Stafford has had available to him as CEO of Compassion International because of the horrific abuse he suffered before age 10. The thing is that we’re all woefully inadequate and desperately insecure, and we need God to redeem our failures and turn them into success.

I think what the Heaths are getting at is that we are too quick to give up. When we get hit with failure after failure, we too quickly assume that failure is on the horizon as well. Abraham Lincoln and Thomas Edison are two frequently-cited examples of great men who could have given up but tried one more time. I think the Heaths would say that failure is part of the process that leads to success, and often, it can be the mark that you’re getting close. My problem with that statement is that it sounds like something you say when you’re failing to keep up your courage. How do you know which failure is going to be your last failure before you break through?

Dave, Chip and Dan didn’t explain their comments. Maybe I just need to buy their books.

The winner in this set of quotes is the last one. In times of discontinuous change, leaders should take courage. This is the time to innovate. This is the time to try new things and see what works. After all, in times of change, there are no templates. So, try and fail, but keep trying, because your breakthrough might become the new template on the other side.

Leadership is contextual

I’ve blogged on this subject before, but I heard and read some really interesting thoughts on the subject in Leadership Rising, Wycliffe’s one-week, strengths-based leadership development program.

First of all, our president referred back to the last four presidents of Wycliffe USA. He pointed out that the board brought in each one of them for a specific purpose to transform our organization. Each one had his own strengths and weaknesses but was ideal for the role he was asked to fill. That reinforces to me the idea that there is no single pattern for a successful CEO. I suspect that in the room I’m sitting in, every single one of the Myers-Briggs types is represented. And yet, we’re all leaders in our own contexts.

Second, a friend of mine sent me a challenging new leadership book, The 52nd Floor: Thinking Deeply About Leadership. The following quote stood out to me, quoting from “a famous Gulf War general”:

The act of leading is a process that undergoes constant change. When you find what works, such as your “six keys to success,” you’ll eventually fail. All the elements in a leadership situation are constantly changing. You as a leader are growing and changing. Your workforce is developing. Some employees leave the organization, others enter it. The situation changes all the time. The easiest way for a leader to fail is for him or her to apply what worked yesterday to today.

Why reluctance part 1: fear of failure

I’m back after a short absence. I’ll try to be more timely in my blogging again. Over the next few posts, I want to go back to the reluctant leadership idea. In particular, what causes reluctance to step up?

I suggest there are a number of reasons. Perhaps the foremost is a fear of failure. Young people with potential for leadership need to be identified early and mentored. Part of the strength of the mentoring relationship is the commitment between mentor and mentee – a commitment that can be the difference in a young person stepping up.

They say delegation without support is abandonment. Well, it’s the same with mentoring. Even if the mentee seems ready, that commitment may still be the lifeline. Throwing a young leader into deep water before they have the tools to swim will only reinforce their deep-seated fear that they weren’t really able to do the job. When failure happens, as it certainly will to some degree, how will they handle it? Often, it sets Gen-Xers back for years and causes them to flee responsibility at least until the setting seems right to try again.

A young man knocked on my door one day. He hadn’t shown interest in the Threshing Floor when we first started it. I suspected he had leadership gifts, but he’d actually moved downward in the hierarchy at Wycliffe since I first met him. Recently, however, he had showed glimmers of interest. He came to our group with his Gen-X supervisor, and now he was at my office wanting to talk. He said he’d been talking quite a bit with his boss about leadership and she suggested he might get a lot out of The Threshing Floor. After being around other young leaders, he was so excited and wanted to soak up all he could. He unfolded the following story.

A few years before, he’d been put into a position of leadership with the promise that he would be mentored by his predecessor for two years. But within 6-9 months in the position, the mentor left him due to various reasons and eventually moved to another position. This young man quickly became overwhelmed and asked to move back to his previous role. He’d tried leadership but wasn’t prepared or supported adequately and had a bad experience. It took him years to come back around to wanting to try it again.

Shortly after our conversation, his supervisor – who was equally young but had a broad range of experience and success in various positions – was promoted. Now, in a much more supportive setting, he agreed to move back to the same position he had burned out on before. He’s doing great, and we’re seeing even greater leadership abilities emerging.

What does someone like this need? A safe, supportive environment to cultivate their leadership gifts. A setting that allows failure and provides a chance to get back up again. And a mentor committed to making sure they’re really swimming before letting go.

Part V: Young leaders give authority away

Young leaders give authority away. I’m not necessarily talking about delegation, but about how young leaders are less concerned with who gets the credit and more concerned with the accomplishments of a team.

They look for people who have a passion and a vision for a particular area and turn that area of responsibility over to them – to succeed or fail in glorious fashion. The result, with this wary but entrepreneurial generation, might be an incredibly creative idea that’s not ruined by top-down management. Or it might be a half-baked idea that falls flat. But a generation of students who have been told they can be anything they want to be and who have helped develop the technology to flatten the world wants an equal voice. They want a chance to speak into the process and try new things. The end product takes on the qualities of the team, and may look entirely different from anything the leader envisioned at the beginning.

My own observation is that young leaders get incredibly frustrated at the turf battles over who will get credit for the work. Let’s just get it done! The greed and selfishness that shows up in setting all the parameters up front has kept many a good idea from getting off the ground. For instance, April’s Wired magazine comments that the turf war over multitouch technology and gesture-based computing is “going to be ugly — and potentially fatal to the movement.” Group ownership of an idea and shared credit allows quicker response times and more creativity. Open sourcing almost always works better than closed.

Of course, this teamwork characteristic has big implications when it comes to interviews and resumes. A great accomplishment listed on a resume might require a follow-up question from the observant interviewer on what that person’s role was in the success of the team.

So, why can young leaders freely give away authority? (Am I not casting an idyllic view of the new generation of leaders? Probably, but not intentionally. I just think the new generations have different sins than their predecessors.) Young leaders are often simply not attracted to the trappings of power. No amount of money is incentive enough to offset the cost in time spent with friends and family. No perks can offset the long hours and increased stress. Money is not the idol it used to be. So when the goal is not consolidation of power, authority does not need to be hoarded.
